Selling without the founder: from a talent to a machine

When your best salesperson leaves, your pipeline should drop by 10%, not 40%. Today, your best salesperson is probably you.

Thibaut VanderhofstadtBy Thibaut Vanderhofstadt · CEO of Sortlist for 11 years, founder of FounderOS.

The FounderOS hero reviews a sales playbook with the team.

Selling without the founder means turning a sale that depends on a talent into a sale that depends on a method. A written method: who you sell to, what you prove, the questions you ask, the objections and the answers. As long as it only exists in your head, your growth is capped by your calendar.

Why the founder sells better than anyone

At the start, it's normal and it's a strength. You know the product, the market, every customer. You adapt your pitch on the fly. Nobody sells your company better than you.

The problem comes with volume. Most tech founders I meet show the same pattern: a demo that wows, and a sales cycle that drags on for six months. The reflex is "we need to automate more". But you can't automate what you haven't industrialised by hand yet.

Signs that selling depends on you

What works: from your head to a playbook

1. Sell it yourself until ten deals follow the same pattern. Not forever: until the same kind of customer, with the same problem, signs for the same reasons. That pattern is what you write down.

2. Write down what you do without thinking. Who you sell to, the questions you ask, the proof you show, the objections you hear and what you answer. In your customers' words, not your brochure's.

3. Find where the deal waits. The real bottleneck in a sale isn't the step that takes the most hours. It's the one where the project waits the most days: your quote approval, your meeting, your review.

4. Hand it over, then measure. The team runs the playbook. You spend three days a quarter shadowing to improve it. The pipeline becomes a machine when it barely moves the day someone leaves.

What FounderOS installs

The Sales Playbook is part of the Revenue & Profit Engine, in weeks 3 to 5: your offer, your proof, your discovery, your pitch and your objections, in a playbook the team runs and that you print in your company's colours. The Copilot pre-fills it from what your company has already validated; every line stays yours to verify.

In a complex sale, questions move the deal forward, not the demo. A good base for writing your discovery.

Do it by hand, for a long time, before you build the machine. Doing it by hand is how you learn what the machine has to do.

Frequently asked questions

Should I hire a head of sales first?

Not before you have a sale that repeats. A head of sales structures and grows a method that works; they don't invent it for you. Write your playbook first, sign ten deals with it, then hire.

When should I automate?

After ten signed deals following the same pattern. You can't automate something you haven't first industrialised by hand.

Isn't my CRM enough?

A CRM makes selling visible; it doesn't make it transferable. What transfers it is a playbook: who you sell to, what you prove, the questions you ask, how you answer objections.

How long does it take to get out of selling?

For simple sales, a few weeks: at Les Suspendus, standard quotes left the founder's hands during the program. For large accounts, the founder often stays on the close for a while, but no longer on the preparation.
